short-form-edit

Turn talking-head footage into a finished reel, YouTube Short, or short advertisement with curiosity-led openings, earned payoffs, story-driven cuts, transcript-synced motion graphics, moving B-roll, captions, subtle music, and synchronized sound effects. Use for short-form editing; use edit-video for long-form videos and cut-silences for pause removal alone.

1How It Works & Mechanism

The sole first-priority gate is 'does the first 3 seconds convince the viewer that they must watch until the end?'; visual effects, footage volume, and production polish all rank behind it, and remain mere editorial judgment until audience data is obtained.

.claude/skills/short-form-edit/SKILL.md
The first creative gate is: **"In the first 3 seconds is someone convinced they need to watch until the end?"** … Treat the answer as editorial judgment until audience data exists.
What is happening here: Shifting the make-or-break point of short-form video entirely to the hook, and clarifying that 'virality is an aspiration, not a guaranteed editing outcome' (second half of the same paragraph), preventing creators from substituting visual effects volume for persuasive power.

Authorization is a persistent state: a single instruction to 'make the final cut and iterate' authorizes local editing and rendering, requiring additional inquiries only for missing approvals rather than re-asking on every draft; however, publishing or contacting third parties always requires explicit authorization.

.claude/skills/short-form-edit/SKILL.md
User authorization persists. … ask only for missing approval, not again at every draft. Never post the reel or contact anyone without explicit authorization.
What is happening here: Decoupling the review gate from the authorization model, while establishing the skill's only external action red line (publishing / contacting individuals).

Create three markedly different opening drafts using the same raw footage, compare them across topic clarity, curiosity, muted intelligibility, and follow-through intent, and then record the rationale for the final selection.

.claude/skills/short-form-edit/SKILL.md
Build three materially different rough openings using the same truthful source speech. … do not select only the loudest effect.
What is happening here: Replacing gut-feeling hook selection with 'multi-draft comparison from identical footage', requiring a low-resolution animatic with voiceover and rough SFX upfront to resolve predictability, lack of context, or weak payoffs during the inexpensive phase.

Open loops are structured: every honest audience question must have an established setup, injection timestamp, reminder or partial answer, resolution timestamp, and the spoken transcript evidence that justifies the resolution.

.claude/skills/short-form-edit/SKILL.md
Create `OPEN-LOOPS.json` with each honest viewer question … then visibly change that state.
What is happening here: Turning 'suspense' into verifiable JSON; defaults to opening only one primary loop + at most one secondary loop, with the promised lesson strictly resolved before the CTA (a comment prompt cannot serve as the sole resolution).

Graphics and captions are bound to word-level timestamps: captions and impact events must land within ±2 frames of the word onset, allowing up to 0.15s of intentional visual pre-roll.

.claude/skills/short-form-edit/SKILL.md
Target within 2 frames of word onset for captions and … at most 0.15 seconds of deliberate visual anticipation.
What is happening here: Turning 'voiceover alignment' into numerical constraints; sub-element reveals must bind to their respective proper nouns rather than a uniform index*0.4 stagger, persisting anchor phrases and timestamps for each shot.

Brand assets must be authentic: redrawing from memory, approximating, or AI-generating another party's logo is prohibited; if verifiable assets cannot be retrieved, substitute them with plain-text brand names.

.claude/skills/short-form-edit/SKILL.md
Never invent, approximate, trace from memory, or generate an existing brand's logo. … use plain brand-name text rather than fabricate a mark.
What is happening here: Making logo fidelity an auditable requirement—retaining source URLs, original files, and checksums, while checking every logo appearance in the final video (including small badges and recurring elements) against the source.

Run two local validators (plan structure + footage ledger) before delivery, explicitly acknowledging that validators cannot certify taste, motion aesthetics, or auditory appeal.

.claude/skills/short-form-edit/SKILL.md
It reads `assets/plan.json`, `assets/transcript.json`, and `assets/edit-decisions.json`. … never silently skip checks because the schema differs.
What is happening here: Offloading mechanically verifiable components (caption word counts, time mapping, scene continuity, anchors, B-roll ledger, and hashes) to scripts, while leaving non-automatable aspects to human eyes and ears and truthfully disclosing review modalities.

Strict mixing specifications apply to audio: normalize voice first, duck the music bed to approximately 14–20 dB below the vocal track before adjusting based on actual tracks, targeting a final output of approximately -16 LUFS and ≤ -1 dBTP.

.claude/skills/short-form-edit/SKILL.md
start the bed roughly 14-20 dB below voice … adapting to source dynamics rather than crushing them.
What is happening here: Converting feedback like 'music is too loud' into measurable ratio changes—mandating verification that the bed/voice ratio actually decreased, rather than simply lowering the master gain.

B-roll accounting and reuse discipline: use the same source scene only once per video (changing crop, speed, or color grade does not count as a new scene), logging entries in the ledger to run validation.

.claude/skills/short-form-edit/SKILL.md
Record source scene identity, file hash, and selected interval in `assets/footage-ledger.json`; run the footage validator below.
What is happening here: Preventing creators from padding runtime by repackaging the same footage; sharing the same clip between two aspect ratios is permitted (expected behavior), but all other reuse must be flagged and rejected by the ledger validator.

2Core Capabilities

01Talking-head footage → finished short-form recut full pipeline (clip selection, outtake pruning, EDL, captions, graphics, B-roll, music, SFX, delivery)
02Three-draft hook comparison + low-res animatic review (including frame-by-frame inspection of opening frame, impact, reveal, and return to main cut)
03Structured narrative layer via open loops (OPEN-LOOPS.json: question / setup / reminder / closure + transcript evidence)
04Plan structure validator: word-by-word caption alignment with transcript, timing consistency, words not crossing cut points, correct source mapping, continuous scenes with frame alignment, anchors near cut points, rationale required for event gaps > 2.2s
05Footage ledger validator: requires source scene identity + sha256 + valid intervals per row, forbids repeated footage scenes and interval overlaps, and recalculates hashes file by file
06Independent verification for vertical/horizontal dual aspect ratios and mobile safe-zone layout (1080x1920 recommended x=90..930, y=200..1600, reserving right and bottom areas for social UI)
07Checklisted quality gates (references/quality-gates.md): ranging from first 3-second rationales to logo fidelity, each requiring evidence and failure examples
08Audio production: transcript time alignment, music bed to vocal ratio, SFX event mapping (aligned to audible impact rather than file start), -16 LUFS / ≤ -1 dBTP target

Evidence & Triggers (File Paths & Excerpts)
  • scripts/: Local script or command execution: node scripts/validate-plan.mjs video-projects/<slug> (purely local: reads plan/transcript/
Declared external network access: None (zero URLs, zero fetch within the skill directory itself): transcription and generation are left to external clients or the user's environment
File I/O and artifact outputs: video-projects/<slug>/assets/: plan.json, transcript.json, edit-decisions.json
Audit Notes: . The code within the skill's own directory is purely local—scripts/validate-plan.mjs and scripts/validate-footage.mjs only read project JSONs, compute sha256 hashes, and print conclusions, without network access or credential retrieval (directory-wide token scan: no process.env, no fetch, no http/https URLs). The orange-tier classification is triggered by the production workflow declared in SKILL.md itself: ① **Exfiltration of user footage**—it instructs sending raw footage to external transcription services (defaults to ElevenLabs Scribe, Whisper as fallback, and references credentials and service costs in docs/TOOLS-AND-API-KEYS.md), causing audio/video content to leave the local machine; ② **Optional paid generation**—routing B-roll/images through Kie.ai or user-selected providers, where SKILL.md requires checking accounts, quotas, and integrations beforehand. Both constitute 'sending user media to external services/generation backends for stated purposes (including quota consumption)', and both support fallback degradation (substituting generated content with self-provided assets, switching providers). No security downgrades (no TLS disabling, no --no-verify), anti-automation bypasses, or arbitrary code execution vectors were found; one automation-related practice is an explicit security hardening measure—disabling Pointer Lock and pointer capture in the headless preview browser.

5Second-Pass Verification

  • [ok] 转写/生成服务是否真由本 skill 声明(橙档依据) — SKILL.md 原文 'Transcribe with the student's chosen provider; ElevenLabs Scribe is Nate's default.' 与 'Kie.ai is Nate's optional provider for generated moving inserts and images.',两处都要求先看 docs/TOOLS-AND-API-KEYS.md 的凭证与成本。
  • [discrepancy] 「禁用 Pointer Lock/pointer capture」是安全收紧还是绕过防护 — [判定:判定为收紧,不影响档位]SKILL.md 'Browser automation is headless with Pointer Lock and pointer capture disabled in every context.'
  • [ok] 校验器能否替代「品味/动效/听感」复核 — SKILL.md 明写 'The plan validator catches structural defects but cannot certify taste, motion, or the audio listening pass',并要求另做不看屏的娱乐性复核(ENTERTAINMENT-REVIEW.md)且如实披露缺失的复核模态。

6Verdict & Scenarios

  • Pins short-form video success entirely on the 'first 3 seconds' and provides actionable checks (three-draft comparison + frame-by-frame opening review + muted intelligibility)
  • Unusually strict anti-hype discipline: makes no viral guarantees, creates no artificial retention scores, and never treats internal comparisons as A/B tests
  • Implements mechanically verifiable items (caption-transcript word-level parity, source mapping, frame alignment, B-roll ledger hashes) into actual scripts, while explicitly reserving non-automatable tasks for human review
  • Clear authorization and publishing boundaries: a single approval covers the current iteration round, while publishing or contacting third parties strictly requires explicit authorization
  • Rigid constraints on asset authenticity: forbids redrawing or generating third-party logos, forbids presenting synthetic avatars as real people, and prioritizes authentic sources for product evidence
  • Measurable audio delivery: music bed 14–20 dB below vocals, ~ -16 LUFS / ≤ -1 dBTP target, requiring verification of lowered relative ratios rather than merely dropping master gain
  • Best for: Ideal for users with talking-head footage looking to produce finished short-form content: YouTube Shorts, Reels, or vertical short ads requiring an end-to-end pipeline of 'clip selection — outtake pruning — captions — graphics — B-roll — music — SFX — verification', accepting a dual review track of script validation plus human visual/auditory inspection. Also suitable for readers looking to learn short-form editing methodology—SKILL.md itself serves as an editorial standard complete with failure examples.
Not for: Not suitable for: 1. Long-form video editing (use edit-video); 2. Pure pause removal (use cut-silences); 3. Fully air-gapped environments where footage cannot be sent to external transcription services; 4. Scenarios lacking authentic footage that rely solely on generative AI assembly (this skill repeatedly prohibits substituting empirical evidence with generative content); 5. Users expecting 'guaranteed viral hits'—the documentation explicitly disclaims such promises.
